Amazon FBA Festive Restocking: How to Avoid Running Out

How to keep Amazon FBA stock replenished through the festive season: forecasting, reorder points, inbound timing, capacity limits and what to do if you run low.

On Amazon, running out of stock during the festive season costs more than the missed orders. Your listing drops in search while it is unavailable, the Buy Box can move to another seller, and ads stop serving. When stock comes back, it can take days to recover the position you had.

With FBA, the risk is higher because you can't just pack a few more units at home. Stock has to be prepared, shipped, received and made available at an Amazon fulfilment centre, and all of that slows down in October and November. This guide covers how to plan FBA replenishment so your best sellers stay live from Navratri through Diwali.

Why festive restocking is harder

Several things happen at once in peak season:

  • Sales speed up, sometimes sharply, during sale events.
  • Inbound receiving takes longer because every seller is sending stock.
  • Capacity limits apply. Amazon sets limits on how much inventory you can send and store, based on factors like your sales history and inventory performance. Check your current limits in Seller Central.
  • Suppliers and transporters get busy, so your own lead times stretch too.

So the time between "I should reorder" and "stock is live" can be much longer than usual. Planning around that gap is the whole game.

Step 1: Know your real lead time

Lead time is the full journey, not just shipping. Add up:

  1. Supplier production or procurement time
  2. Labelling and packing at your end
  3. Transport to the fulfilment centre
  4. Receiving and processing at the fulfilment centre

For example (illustrative): 7 days from the supplier, 2 days to label and pack, 3 days in transit and 5 to 10 days to be received in peak season means 17 to 22 days. If you only start reordering when you have 10 days of stock left, you will run out.

Look at your past shipments in Seller Central to see how long receiving actually took last festive season.

Step 2: Set reorder points for each top SKU

A reorder point tells you when to send more stock. A simple version:

Reorder point = average daily sales x lead time in days + safety stock

If a product sells 8 units a day in festive weeks, lead time is 20 days and you want 5 days of safety stock, the reorder point is 8 x 20 + 8 x 5 = 200 units. When available plus inbound stock falls to 200, send the next shipment.

Use festive-week sales, not September averages, for your top products. Seller Central's restock and inventory planning pages also show Amazon's suggested quantities; treat them as a second opinion, not a replacement for your own numbers.

Step 3: Prioritise the products that matter

You probably can't keep every SKU fully stocked in peak season, especially with capacity limits. Rank your products:

Priority Which SKUs Approach
A Top sellers, products you advertise, festive best sellers Never let them run out; send stock early and in larger batches
B Steady sellers with decent margins Keep a moderate buffer
C Slow movers, off-season items Don't send more; consider removing or clearing to free space

Sending slow stock into FBA in October uses capacity you need for A products, and adds storage costs on top.

Step 4: Send in smaller, regular shipments

One huge shipment that gets stuck in receiving is risky. Several smaller shipments spaced a week or so apart keep stock flowing and reduce the damage if one is delayed.

  • Plan your shipment calendar from now to Diwali.
  • Book carrier pickups early. Courier and truck capacity tightens in late October.
  • Label and pack exactly as per FBA requirements. Incorrect labels or packaging can delay receiving or cause stock to be rejected.

Step 5: Watch inventory every day in peak weeks

During sale events, check these daily:

  • Available units and days of cover for A products
  • Inbound shipment status (working, shipped, receiving, closed)
  • Stranded inventory (stock at the FC that is not sellable because of a listing issue)
  • Any shipment discrepancies between what you sent and what was received

Stranded inventory is easy to miss and painful in festive weeks. Fixing a listing error can make stock available again without sending anything new.

For discrepancies, keep your packing lists, invoices and box photos. If units are lost or damaged in the FC, you may be eligible for reimbursement; keep records so you can raise cases.

What to do if you are about to run out

Sometimes demand beats the plan. Options to consider:

  • Back up with self-fulfilment. If you have stock at your own location, you can enable a merchant-fulfilled offer on the same listing so the product stays live. Make sure you can meet dispatch timelines.
  • Slow the sell-through. Reduce ad spend on that SKU or pause a deal so the remaining stock lasts until the next shipment lands.
  • Point buyers to alternatives. Make sure variations and related products are well stocked and linked.

Avoid raising the price sharply to slow sales. It can cost you the Featured Offer and affect pricing health.

After the season

Once Diwali passes, demand drops quickly. Stop sending festive-only stock in time, so you aren't left paying storage on excess units into December. Review what ran out, what was overstocked and how long receiving actually took. That gives you real numbers for next year.
